FOR THIS PURPOSE, THE FOLLOWING STEPS ARE RECOMMENDED:

Validate the value proposition:

Antes de identificar las actividades claves, es necesario tener clara y validada la propuesta de valor que «seduce» al segmento de clientes.

Customer segmentation:

Cada segmento de clientes tiene una propuesta de valor diferente y, por tanto, requiere de diferentes actividades claves.

Identify key activities:

Las actividades clave son aquellas que hacen posible que exista la propuesta de valor que se ha validado y que soluciona el problema o necesidad del segmento de clientes. Se trata de elementos para la acción.

Ordering activities:

Se recomienda ordenar las actividades por importancia y centrarse en aquellas que son clave y generan valor para el cliente. Las actividades que no son clave pueden ser delegadas o subcontratadas.

Practising active concentration:

Para evitar la saturación mental, es importante practicar la concentración activa y evitar distracciones como el móvil, el correo electrónico o las redes sociales.

Delegating and subcontracting:

Para evitar ahogarse en un mar de tareas, es necesario delegar y subcontratar actividades que no son clave y no generan valor para el cliente.

Eliminate unnecessary activities:

Es importante identificar y eliminar aquellas actividades que suponen un despilfarro y no aportan valor al cliente.

I CHOOSE A CRITERION TO RANK ACTIVITIES BY IMPORTANCE.

CORE BUSINESS (+), SOURCE OF COMPETITIVE ADVANTAGE (+) AND DIFFERENTIATION

There are key activities that generate value and that are also the source of my competitive advantage. We call them core business and they are the most important ones, on which you have to focus all your entrepreneurial efforts. I can only delegate and/or outsource activities that are not core business. core business

DECIDE WHICH ACTIVITIES YOU WILL DELEGATE INTERNALLY TO YOUR TEAM

Secondary activities are necessary but do not add value, I can put them at the bottom of the TRELLO and they are the first to be delegated. Trying to do everything is a serious mistake that many entrepreneurs make to save costs or out of mistrust...

At the beginning of our project, as good entrepreneurs, we will take care of everything, but I must always keep in mind to delegate activities to other people so that I can focus on what is really important and not drown.

At the beginning we are like an ox pulling a cart that is getting heavier every day, the idea is to train someone to pull with you, then another person to replace you and you start pushing the cart... from time to time you have to feel that if you stop pushing the cart it keeps going, it doesn't stop... you have created "positive inertia in your company", the moment the cart goes on its own, you are already entrepreneurs!

IDENTIFY WHICH ACTIVITIES YOU SUBCONTRACT TO EXTERNAL SUPPLIERS

All non-core activities should be outsourced to external suppliers. I recommend that at the beginning of your business, your activities should have variable costs in order to take less risk. At the beginning, it is better to subcontract activities, rather than to outsource or to invest in order to take less risk.

There are many necessary activities in your company that do NOT add value to your customer segment but are key and therefore have to be carried out by the entrepreneur himself, i.e. they cannot be delegated!!!!

How can I identify the activities to outsource, delegate or concentrate on as an entrepreneur?

TO IDENTIFY THE ACTIVITIES THAT AN ENTREPRENEUR SHOULD OUTSOURCE, DELEGATE AND FOCUS ON, IT IS IMPORTANT TO FOLLOW THE STEPS BELOW:

Identify key activities:

Primero debes identificar las actividades clave de tu empresa, es decir, aquellas que son esenciales para ofrecer tu propuesta de valor a tus clientes y que te diferencian de tu competencia. Estas son las actividades en las que debes concentrarte.

Identify non-key activities: 

A continuación, debes identificar aquellas actividades que no son clave para la empresa pero que aún así son necesarias para el funcionamiento diario de la misma. Estas son las actividades que puedes subcontratar a proveedores externos.

Delegating (+) actividades secundarias:

Una vez que hayas identificado las actividades no clave, debes delegar aquellas que no requieren de tu presencia o toma de decisiones para ser realizadas. Estas son las actividades secundarias. 

Learning to delegate:

Analyse costs:

First of all, Maria decides to make a list of all the activities needed to set up her online shop. This list includes activities such as drawing up the business plan, creating the website, selecting suppliers, purchasing goods, managing social media and customer service.

Once Maria has identified all the necessary activities, she begins to analyse what the key activities are.

AFTER CAREFULLY ANALYSING HER LIST OF ACTIVITIES, MARIA IDENTIFIES THE FOLLOWING KEY ACTIVITIES:
  • The selection of quality and competitively priced clothing suppliers.
  • Social media management to promote the brand and reach new customers.
  • Customer service, as good customer service is essential to build customer loyalty and get referrals.
  • Creating and updating the website to provide a satisfactory shopping experience.

Once Maria is clear on the key activities, she decides to focus on them and delegate the rest to other members of her team or outsource them. For example, she hires an external company for the creation and management of her website and a marketing agency for social media management. It also delegates the management of orders and logistics to a specialised supplier.

In this way, Maria can focus on the key activities that really matter to the success of her company and ensure that they are performed with the highest quality and efficiency, while the secondary activities are managed by others, allowing her to save time and resources and focus on what is really important to her business.
